Software Project Estimation Guide

A practical framework for estimating a custom software project before you have a full spec — what actually drives cost and timeline.

Estimating a software project before detailed requirements exist is genuinely hard — but you can get a useful directional estimate by working through a consistent set of questions, in order.

1. Define the core hypothesis

What's the one thing this product needs to prove or deliver? Everything else is secondary until this is clear.

2. List platforms honestly

  • Web only
  • Web + one mobile platform
  • Web + iOS + Android
  • Admin panel (almost always needed, often forgotten in early scoping)

3. Separate "needed" from "nice to have"

Every feature list has both. Estimate the needed list first — a nice-to-have list inflates an estimate before you've even validated the core product.

4. Flag anything non-standard

  • Real-time features (live tracking, live chat, live dashboards)
  • Hardware/IoT integration
  • AI features
  • Payment or financial integrations
  • Multi-tenant/SaaS architecture

Each of these adds engineering complexity beyond a standard CRUD application, and should be estimated with that in mind rather than folded into a generic "feature."

5. Match to an engagement model

A well-defined scope suits a Fixed Project; an evolving one suits a Dedicated Team. Trying to force a Fixed Project price onto an undefined scope is the most common source of budget disputes we see in the industry generally.
